We had grown from twelve to thirty-eight staff over three years and things were visibly not working as they had. I did two founder reflection sessions with James when I was trying to work through whether to bring in a business partner. A Retail Group Unsure of Its Edge
A second-generation family retail business had been operating for seventeen years. The founders believed their edge was product quality, but sales had plateaued and they were not sure why. They wanted to understand how customers actually perceived them compared to newer competitors.
We conducted seven customer conversations and reviewed publicly available information about the three main competitors in the same category. We also reviewed the company's existing marketing materials and online presence. The desk research revealed a positioning gap that the customer conversations confirmed.
The position document identified that customers valued the company's staff knowledge and after-purchase support more than the product itself — a finding that reoriented their marketing approach. The company has since restructured their website content and staff training around this finding.

A Professional Services Firm After Rapid Growth
A consulting firm had tripled in size over two years, adding staff quickly to meet demand. By the time they came to us, the founding partners were working unsustainable hours because decisions were still routing to them that should have been made at a lower level. The team could feel the friction but the partners had not had time to address it.
We conducted confidential interviews with six team members and both partners. The interviews revealed that team members wanted more authority but were uncertain about what decisions they were empowered to make. The pattern was one of undefined accountability rather than a structural problem in the traditional sense.
The options document laid out three approaches, ranging from a formal tier structure to a lighter accountability framework. The firm chose the middle option. The partners reported that within six weeks of implementation, the volume of decisions escalating to them had decreased noticeably.

A business owner in their late fifties had been running a successful logistics business for twenty-two years. Two of the three potential successors were family members; the third was an experienced external manager. The founder wanted space to think through the decision without it immediately becoming a family conversation.
The first session focused on what the founder actually wanted from the next five years — which turned out to be a more complicated question than expected. The written summary between sessions helped identify two key tensions. The second session worked through those tensions and considered what each succession path would require from the founder personally.
The founder did not leave the sessions with a decision — but described feeling clear about the right timeline and the questions that needed to be answered before a decision could be made responsibly. The process also helped them identify what kind of external support the transition would require, separate from the personal question.
